Governing Advertising Spend Like a Financial Asset

Few companies would release a large capital expenditure without a thesis, a risk limit and a reporting line. Advertising budgets of the same size are often approved on a single slide. We think they deserve better.

Start with a thesis

Every allocation should rest on a stated expectation: this audience, this message, this path, this return. A thesis can be tested. A hope cannot.

Set risk limits

New channels and new creative are tested with capped exposure. Budgets scale when the evidence supports it, not when a deadline demands it.

Measure what the business measures

Impressions and clicks describe activity. Return on ad spend, pipeline velocity and customer lifetime value describe outcomes. Reporting should be built on the second group, with sound attribution beneath it — which, increasingly, means server-side tracking and multi-touch modelling.

Reallocate without sentiment

The discipline that matters most is the willingness to move money. Spend should flow continuously to the segments that perform, and away from those that do not — however much effort went into them.
